Personally I've found it very hard to reach most of the bad endings without a guide aside from the obvious one at the midpoint. The story is pretty straight forward, and most mystery sections literally don't let you make wrong choices.

This might not be the place to ask, and if it's not, I apologize. I've been thinking of doing a VN myself - I've got the staff and funding in place. However, I only ever played H VNs back in the day, and I'm constantly struggling to think about the kinds of things people look for in their games as well as just how much customizability with routes people usually enjoy.

Do you guys have any reccomendations for people who are trying to dip their toes in the genre? I did look at the chart in the OP and I'm looking at some of those to begin with, but I'm just curious with how people that play these games overall feel about things. It wasn't supposed to be strictly hentai to begin with, but fanservice-y, and with lots of comedy, but not sure just how much the storylines proper carry the genre forward. I've seen lots of neat for the Saturn on Niconico and such, but I'm out of my depth here.

Not so sure that the medium is dying, but with the advent of AI, the price/length is gonna be way down, even from where it is now. Tenable for an indie, but if you're running an actual, multi-person studio, I wouldn't risk it.
Just... do your market research, make sure you have realistic figures of who you're even selling to... Steam probably has stats on that, though I'm sure you know more than me.
I hear that most VNs have to publish with CN translations these days, cause the English market is so small, and the Japanese one long since saturated.
Also, I know this sucks to hear, but you're gonna have a strike or two against you ("EVN", all ages) in the eyes of people here. The latter might benefit you in potential market size, but the former is gonna be a stain, simply cause EVNs are largely HCG shovelware or have an ideological bent (anglosphere culture war shit.)

That said, if you decide to anyway, for the love of god don't set it in a fucking cafe...

No, it's just two/three people tops. This isn't a money sink. Hell, it's more of an attempt to get a concept off the shelf, so profits aren't even a chief worry at the moment (everything is so embrionary at this point that if we think it's worth it to 'get the word out', depending on the reach of VNs, that we might do a free release, if anything to start out, and then maybe we can release the usual polished up version for Steam).

(And no, it isn't about a cafe. It's basically about cyborg tribes where the focus is more on the characters themselves than the setting, mostly dealing with comedy and fighting.)

Last dev I "spoke" with said something about it being limited to 10-15k possible buyers in English (though his was less VN and more anime-styled 2D, which tends to get lumped in by western markets)... but if you take HGB (not bad, very polished) as an example (https://steamdb.info/app/1009460/charts/) and integrate the "online players" and divide by playthrough time (let's the the average joe takes 3 days to read and...)

Hey, thanks for all this info and analysis, man. Went above and beyond, I really was just expecting to go out there and do it myself. As for Steamdb, as someone who has a little indie title forgotten on the shelves there, I have bad news concering these metrics: they tend to be blown up to high hell.

I don't remember now if it was Steamdb or Steamspy, though, but I do remember one site I was told to keep tabs on how my stuff was doing pretty much quadrupled the sales from how the estimates portrayed it. Now, this was around 8 years ago, so they could've surely picked up their pace, but I've also heard similar talks of things like Socialblade grossly misrepresenting Youtube revenue, so that's also something to keep in mind.

The game I released didn't really go anywhere, so my expectations are well and tempered (and also a considerable part of why I want to probe the field as much as I can before commiting to anything). It's why we might even just go free to see how well things might (or might not) play out overall.

As for your own VN, at least from my own end, I always see things as just playing according to your expectations. Not sure how the big sites do their purchase estimates, I just took the raw player data and estimated based on <black magic and duct tape, see below>
- normal guys play 1 or 2 routes
- 1/10 might leave it on overnight, in the background
- I took 9 days to play all routes, so say normal guys play for 4 to do their 2-ish
- Some guys drop it, other guys go for completion- a couple leave it on overnight
Then adjusted it for what I saw for my steam friends ("observed" N=4+1 , so very VERY rough correction factor)
My own estimate was 4 days, correcting took it to 3, which is why I said my estimate is generous.
(Also, "play time (days)" should be rephrased "days played", didn't realize the ambiguity till I double-checked)

Anyway, best of luck, just thought you should know how (un)reliable my math probably is. If you do end up pulling it off, drop a link here-- don't worry, even if they call you an EVNfag, I'll still read it.

(for comparison, Saya no Uta was 80k, most 20hr VNs are ~200k)
I'm not sure how useful that will be to correctly gauge the market... Might be enough to pull off a single heroine, but if you try to do a full four-course, you might end up with Girls x3, where you know the heroines more by archetype than established personality. Anyway, serious VN readers won't go for a story like that unless it's focused and plot driven (thriller, mystery, "short story" drama) since we're expecting "GenericHeroine( id=12598, archetype=oneesan, hair=pink)", and all that's left to appeal to is our coomer side (a la >>431377181)

Thanks even more for the extra info man. I think you can see just how green I at this when I hadn't even considered the length of the VN as far as word length goes - and that's literally the biggest currency in such a project, so that's something I need to screw my head around on to pronto.

I guess it'd probably end up as a short VN. Although I was always curious about the genre I've mostly played non-VN games for most of my life, so I don't know if I could bring some different sensibilites to it overall. Since it was basically a "meet this cast/setting" story, and since it was mostly comedy/fighting based, I even thought of it being like a story where the player is provided a "level select" of sorts, and then depending how you play each first 'level' you selected could trickle down with different effects for subsequent ones. I might be wildly off my game, but bringing it up with some people I know did put some VNs out there, they said that sounded a little uncommon.
It's also most of an all-girls cast (though there are men, of course) and I can't lie that I've even thought about marketing prospects to begin with (Japan always does self inserts for a reason). But since I'm just trying to see where this takes me, I'd take the risk. Either way, I was figuring this might help flesh all of the girls more, could also help if overt sex appeal isn't a thing.

Sex sells. I doubt it will never not sell. I can see the criticisms, sure. But to me that ends up going dangerously close to the whole moral panic when slashers were all the rage for movies. People talked as if we were about to see a deluge of murderers or something, and while there ARE bad eggs that were wired wrong that took that message from the films, I don't think the answer for mental health lies in censorship.

Ah based you got there. I avoided mentioning it just because I figured you'd pick it up and I think that twist works so much better if you aren't aware of it the 1st route. That "part of the game" is especially good imo, it's a big jigsaw puzzle and it only really takes 2 or 3 routes to get enough solid pieces to start grasping a bigger picture, because you'll naturally get an idea of what the other pieces might be due to the pre-finale scorecard on the wall, and just listening to what people say and watching how they act

Could be cool, but also ambitious. Authors (I'm assuming you're one?) really don't "get" the exponential complexity from branches until they sit down and start writing out the decision/outcome tree (at least, that was the case for me, hence 80k goal quintupling). If you cheap on it, tho, you're gonna piss a lot of people off (just read reviews, players hate when "my choices didn't matter!", and I feel similar).
Older games kinda attempted this (Family Project is one I can think of off the cuff), with mixed results. You might have a lot more leeway if you gam-ify the "level select"/"roster" concept, though it'd have to fit into the story. Just be wary of making entirely new mechanics, most the EVNs that try bomb because of it (Celine, for example).

Yep, my first couple of choices were to split from Devon and then I was playing a game called Evolution with Everett, Maria, and Richard. I'd say I'm an author for brevity's sake, although my creative writing was never much of the focus of the things I did for money. Regardless, I think as long as things are reasonably simple ("something you did in a prior level will always help you if you tackle [X] different level later, no matter how later" vs. "there are cumulative changes that happen with each level cleared; every iteration has to create a unique scenario"). Also, googling "Celine visual novel" didn't help much, got a link? Curious to see what they got wrong.

I'd definitely say take this setting you clearly put time and effort into, and think about a way to ease up an introduction into it, do a smaller story (or do something alike, hitting similar notes; downscale the scope if you feel confident enough, etc). Release that and see how much of an audience it grabs, to avoid flying blind. A hit to the ego is always compounded by expectations; as you mentioned, it'd be make or break, odds are.

I think handling hits to the ego with creative endeavors always depends on making sure you land a hit SOMEtime. These are terribly overused clichés, but they became such for a reason. It's pretty much "nothing ventured, nothing gained" and just not letting your idea die. There's also the famous Edison quote about "not failing, but finding 1000 ways that didn't work". If you found the way that worked, nothing else matters.

And while there is no way to manufacture an audience to your ideas, never underestimate the power of good advertisement. It really might open people up more if they see something that is catchy and speaks to them directly (of course, not failproof. One of my failures was no advertising whatsoever, hoping publishers sending builds around would do it).

Yeah, there's a lot of reveals in the game and they're pretty liberal with lots of them. I'm guessing they only locked routes that spoil major stuff that's technically supposed to be revealed in a different route? Sometimes the way the game foreshadows things is basically just a reveal in itself. I haven't done the route you did, but all of those spoiler tags are things I know in depth from multiple other routes, so they're pretty common knowledge.
The ClydexDevon arc is really cute and has some great hidden moments depending on choices you can make mid-games, and jumbling the order up makes the arc all that more interesting

Yeah there are some games where you have tons of permutations. The current game I'm in is one of those with tons of funny variant scenes. At one point you get to decide which of the 4 guys in the room would want to date Bell the most, and Clyde makes up different excuses for all of them, like pic related for Zeph. Pointing to yourself is hilarious too.
I would at least try to keep doing all of the "big choices" if you're enjoying it, this game is really good at hiding big content behind them. If you didn't see my earlier comments on it, stuff like choosing which leg of a relay race to run results in completely different content depending on your choice. If you only do one version, the 2nd leg variant is the only one to go deep in a sweet ClydexDevon scene

Yeah, especially with the loop there are a lot of things you'll learn basically every route. Like, I think every route has to include the scoreboard of people who already won, which contains a lot of information, and the early wins are confirmed in every route after them of course.

Anyway, the reason I mention it is that the art was decent, the writing was quite good iirc, but the game was just... incomprehensible. The larger story seemed to just jump around, never really explaining what the cause/effect (or even logical relation), despite each of the scenes being perfectly coherent.
Turns out the TV-set that we first saw in a CG got turned interactive at some point, and the author made the "glue" of the story as animated, horror "children's cartoons". Didn't realize that til I got my 3rd ending, tho, and judging by the reviews, not many people did.

I'd considered that, the introduction (setting+impetus+minor resolution) works out to be roughly the length of a standard "light" VN, but I'd have to shoehorn a couple "future" character appearances in. Plus, there wouldn't be any H-scenes or even romance yet, which is probably a death sentence for indie VNs desu.

Or I could be to re-write the intro so the MC and the first heroine were always romantic, but I'd have to fuck with their characters, since the MC was supposed to be apathetic and the heroine to act like a Victorian-era woman.
That'd make the game a ladder-sequence like Amatsutsumi, which was... actually, very well received, despite it not being my cup of tea. Huh... that might actually be the safest route, now that I say it.

Jade set off a ton of early red flags as "the character I would not enjoy" but he's turning out to be alright. I still need to see his full backstory, but if this is the weakest character in The Game Of Fourtune then the cast is really strong. They do a really good job of setting up games that aren't only fun to play, but good at highlighting the flaws and unique traits of each character, and the last game was that for Jade 100%.

- might want to ask people's opinion on voiced/unvoiced. Every time a major EVN releases, people here complain that it's unvoiced, but I've also yet to see a single E-voiceover that people liked (ex. "Ravager" on steam, not a strict VN but probably a similar audience, and the voiceover got... mixed reception)
- also, here's an EVN that (on steam, at least) outsold HGB, and the author has a history of success. Not sure what it is she does, but I figure more data points never hurts

Of those, I'd say Corpse Factory, Love Esquire, Sucker For Love, and The Letter all had really good voice acting. HTDAMG was a bit off at times but not horrible, Hush Hush had a super-meme script and some of the voices aren't very fitting for a full length game, they were inherited from the original clicker game.

Jade's route was really good too, they connected him more thoroughly to the plot than I was expecting through his backstory, and his tropes aren't as annoying as they first seem.
This is the point where I'd bring up my biggest pet peeve about The Game of Fourtune so far. Character sprites have props that they just shouldn't. Jade holds a laptop, which just makes no sense because electronics don't work in Bell's game and Jade knew that. I held off on mentioning it because there was always the chance they became relevant, but I finished Jade route without his laptop even getting a casual mention or use.
Frankly this sprite design aspect is clumsy and too on the nose. They obviously wanted it to be visually noticeable that Jade was a programmer, so they slapped a laptop in his hands. Just have his shirt say "HELLO WORLD" in a retro font if subtle character designs are off the table.
It's not just Jade, Zeph carries a skateboard but never uses it even when he's in a race challenge. Lilith has a random chemical flask, as if labcoat and medical gloves weren't enough to get her scientist vibes across.
Some of these are more excusable, I don't mind Laura holding a few flowers or Theresa holding playing cards or Richard holding his book, because you can give the benefit of the doubt that these are comfort items or boredom killers for the characters without expecting them to come into play too often. How do you give someone a skateboard and then not even mention why they aren't using it in their competitions?
The worst part about this is that it sounded like it had real potential early on. At the start of the game it was explained that the players could take non-weapon items with them, Clyde notes a bunch of people went back to their cars after hearing that. But they've never used this as a chekov's gun yet, I have a feeling the line was written just to excuse these sprite choices.

It's moege but more grounded and slower paced. Routes also progress from school to adult life which you don't see too often in moege. If you want nothing but long hours of slice of life, romance, little to no drama and H-scenes then it's perfect for you.

Here's a short list from 8 years ago. Past that, it's basically impossible to avoid the fact that nearly every western vn past 2012 is inspired by KS, because most western readers have read it. It's sort of like Mario 64, it defined 3D movement so early on that without it, even modern games like Elden Ring might have ended up being very different if Mario 64 didn't exist, even if there's no snappy quote from FROMSOFT saying Mario 64 was an inspiration. It's impossible to say how many of the FROMSOFT devs played Mario 64, but it's likely damn near all of them did, and past that most of the audience for 3D games has roots in Mario 64.

There is also "Long Live The Queen", if you want to stretch the definition of what can count as a VN.

Nagomibako consists of three mini stories:
One of them is Cartagra's canonical last episode set two years after the ending, the second one is a short NTR nukige following Rin's entry into the Yukishiro and the last one is a pretty fun Cartagra x PP collab which features all of the girls in a high school setting.
Aside from that, there are two minigames. So it's probably around ~10-15 hours if you speed through everything.

So, I've finished InoGure!
All in all it is a very enjoyable FD, pretty much the main reason to read Nagomibako at all. Aside from the minigames, that is.
Shiori is a fun protagonist, and switching to an all-girls cast is never a bad choice. I must admit that I enjoyed those short yuri h-scenes vastly more than Cartagra's repetitive ones. The Sayo Academy SoL scenes add a lot of characterization to previously rather underused characters, like Takako and Nana. I wonder why KnS never got extra content like this? It feels a lot more silly and nonsensical than later InnoGrey works.
The FD also gives some insight into best takoyaki merchant Daisuke's past and perfectly leads into the final part of Nagomibako - the takoyaki grilling minigame.

Actually the reality is that people only pick up things they expect they will enjoy, and typically drop things they don't end up enjoying before finishing them. Nobody is reading every visual novel ever made and giving them unbiased scores, they're picking up stuff that interests them. This is impossible and you'd know it if you took 2 seconds to think. The early trash games had to have been inspired by good games because there was no magic spark in people's brains letting them know visual novels existed without ever seeing a visual novel.
